We are drowning in AI noise. Every day brings a new flood of “top ChatGPT prompts,” tool benchmarks, polarized debates and capability hype. But the real problem is not the volume — it is what we are paying attention to.

We obsess over what AI systems can do, while ignoring the incentive structures, governance gaps and design decisions that will actually determine how this technology reshapes society.

Why Architecture Matters

The most important questions about artificial intelligence are structural, not technical. We debate whether tools are useful, but we rarely inspect the foundations shaping their behaviour and societal impact.

Historical technological shifts show us this clearly. For example, when Facebook launched its algorithmic News Feed in 2006, the debate at the time centered on privacy. Few people recognised the deeper structural shift: optimisation for engagement over chronological information. The result was not just new software — it fundamentally altered social interaction, incentive patterns and public discourse.

This shift was not an accident — it was encoded into the system’s architecture. And the polarisation, outrage loops and mental health consequences that followed were mathematical, not incidental.

The 2006 Moment for AI

I believe the years 2025–2026 mark our “2006 Moment” for artificial intelligence. We are transitioning from passive tools we query to autonomous systems that act on our behalf — screening job candidates, approving loans, managing supply chains, optimising energy grids and allocating healthcare resources.

Once these systems act on our behalf, the incentives we embed now will determine whether they amplify human agency or systematically erode it. Yet most people are not reading the blueprints — they are mesmerised by capabilities instead.

A Monthly Series for Structural Insight

This new monthly series aims to go deeper than surface-level news and hype. Instead of tool comparisons or viral benchmarks, it focusses on the structural questions most leaders are missing:

  • The Incentive Audit — What was the system optimised for and how did that determine the outcome?
  • Governance Breakdown — Where did oversight fail and what circuit breakers were missing?
  • The Human-in-the-Loop Illusion — At what point did human monitoring become mathematically impossible?

The intent is to provide decision-makers with documentation before deployment, real case evidence (not vendor promises), and structural analysis they can act on.

Conclusion

The failures we will face with AI are already unfolding — in documented system breakdowns, emerging legal cases, and governance challenges. The question is not whether these failures will happen — but whether we will pay attention in time to redesign the architecture before it is too embedded to fix.
